Preparing a staff roster layout might be as simple as borrowing what has been used in the past, or as complicated as figuring out seniority within a new business. Whatever problems you face during employee scheduling, the primary issue you face is maintaining efficient use of your time while optimizing the sales for the company.

This might sound counter-intuitive for someone just wanting to prepare an employee schedule or staff roster, but the way you arrange scheduling can directly affect sales. As a new manager, you should focus your learning efforts to really understand how these issues can affect customer satisfaction and ticket averages.

Probably the greatest hurdle you face as a manager preparing employee schedules and working on staff scheduling is the picky requirements of work schedules for each employee. Some can work only on weekday afternoons, while some need the second Monday of every month off, but only on odd months. Before I started with Busy Bee, I searched the internet for a suitable program that was going to assist me in employee scheduling. Having been on the free plan since starting with BusyBeeManager it will be interesting to see the effects of the “paid” benefits that I will get now that I upgraded. I really like the thought that staff can log in and put in days they are unavailable or request holidays. Often in the course of a busy day, a staff member will mention that they are not available at some point … I often don’t remember this. To be able to put that responsibility onto the staff members themselves makes it easier for me in the long run. That will definitely save me a lot of time and above all frustration.

What’s a shift rota when making employee schedules?

Ever wondered what a shift rota is? Look no further. A shift rota is short for a rotating shift schedule. That means that the schedule is the same every umpteenth (n-th) week (or day for that matter). For instance you might have 4 different weekly shift templates where your employees work different hours to get a little variation and maybe not always work friday night… The shift scheduling is then based on these four templates meaning that every 4th week is the same schedule.

Why use a shift rota?
Employees like to be at home with their families just once in a while – so they tend to dislike always working in the evening – especially in the weekends. So to make the employee schedule fair for everybody the manager puts together a staff schedule that balances it out between the employees in the roster. In order to not always start from scratch – the same four (or any other number for that matter) weekly shift schedules are then reused again and again.

Who uses shift rotas in their employee scheduling?

It is common to use shift rotas in businesses that need staffing more or less around the clock. Businesses such as newspapers, health clinics and hospitals tend to use rotating shift schedules. But also restaurant, bars and pubs use it sometimes. After the schedule is made and published it often involves a lot of shift trading since people’s personal plans are rarely taken into account when making the schedule. That is either handled directly between the employees or mediated by some sort of shift scheduling software.

How do I get started?

Making a rotating shift schedule can be done either manually or using an online employee scheduling tool such as BusyBeeManager. Any tool that supports template based scheduling can be used though.

  1. Simply create your templates reflecting your staffing needs and with a number of templates reflecting how often you want the schedule to rotate. If you’d like every other week to be the same – then you need only create two different templates. If you want every 4th week to be the same – needless to say you’d have to create four different templates.
  2. Then put the names on the shifts so it  matches employee preferences and adds some variation to the way that your employees are working.
  3. Apply these templates to the employee shift schedule and publish it.

Staffing needs are indeed different in the summertime – many have two times more tables to serve when people are suddenly able to sit outside. You need to able to handle that in your employee shift scheduling or you might end up being under staffed (see this article about what that can do to your business). It’s like having a whole new department you suddenly need to staff.

5 Things to keep an eye on

1. How many hours of coverage do I already have on each employee role? How does the staff roster look for waiters, dish washers etc…

2. How many people will I need when we open up for serving people outside? (Or just get more busy due to more people on the street). Match this with no 1. and you have an idea of whether you need to hire further employees.

3. How will the new employee schedule look after I do this? You might be able to find the employee schedule from last years summer – if not – then maybe you should consider using an online system for handling your staff scheduling.

4. Adjust the staff schedule to weather conditions. In the beginning of the week – check out the weather report to get an indication of whether you’ll get busy or not. If sun is shining Thursday then maybe you ought to put in a little extra help to help take care of customers.

5. What else is going on in the city? Summer means parades, cruise ships coming in, tourist, football matches, more events than usual. Make sure you know what’s going in the city and that you are prepared to handle all that extra traffic while still being able to serve customers in a satifsying way.

So why is it important with a good employee schedule?

The answer is a combination of many factors.

First of all – employee salaries are probably one of the (if not the) biggest expense that you have if you are in the retail, restaurant, service or hospitality industry. That given – it is quite clear that if you can keep this expense as low as possible you should be able to save a lot of money. So we’ll just fire all the employees then… I guess not because..

Second to this – you wont get very far by not having anyone on the employee roster. Employees are the ones who indirectly generate your revenue – perhaps even directly if you sell services. If you are not serving people online then you need someone to face your customers – being it in the restaurant, the café, the diner, your retail shop, your pet care services center, your office, your call center, your veterinarian clinic – you name it. People serve customers, take orders or handle operations in the way they see most fit. If there is not enough people to take care of your customers then you will lose revenue. This can happen in many ways:

The first question to answer is -

So is that all, you might ask? No – I’ll argue that there is more to it that can damage your business in the long run. Think about the frustrations that it generates internally between the employees when people don’t show up. Whenever somebody doesn’t show up for their shift – the other guys have to do extra work, run faster, wait on more customers etc. Not funny to suddenly have 50% extra tables to watch out for during a night. As an employee you will have a heck of a time running between customers to try and satisfy everybody knowing that you probably don’t. That’s simply not cool when it could have been a good night where you could have had the extra it takes to up sell with a better wine, another meat dish, dessert etc. while keeping the customers happy and leaving them with a feeling of being well looked after.

If that’s how the other employees experience it then it will result in poor team spirit for everybody. Eventually employees may quit because of this – how much does it cost you to train a new employee?

Furthermore customers can easily feel the difference between a good and a bad team spirit. If the people serving me seem to get a long good with each other and have a good time – then chances are that I will tolerate mistakes better and still have a pleasant dining experience. If they work as a team then they will probably also handle mistakes better – not blaming each other, handling it with a smile etc.

So why don’t people show up? Seems like it is a big killer for business…

First reason – they get ill – it happens and there is not much to do about it if it happens just before they had to meet up.

Second reason – perhaps they aren’t committed to their shift schedule? This could be because they had no influence on how it came to look like? I’m more likely to accept a shift for the third friday in a row if I had a chance to actually influence the creation of the schedule by applying for days off and having the chance to tell when I’m busy doing other things and would rather not be working. It can be a big puzzle for the one doing the work schedule but as an employee it really matters to me.

Third reason – If the employee schedule is in paper form then the employee in questions might have lost or forgotten how their shift schedule looks like or they don’t have the proper tools to easily access and view the employee schedule.

Fourth reason – things pop up that people prioritize higher than work. You could of course say that you only want staff that have their jobs as no. 1 priority but that isn’t always a realistic thing to assume. So when things actually DO pop up and your employees would rather not be working anyway – it could be a problem if they don’t have the proper tools for trading shifts easily. If they can work it out themselves – it won’t cost you any trouble nor time and you’ll have a happy employee who got to go to that party anyway – leaving him or her with a good story to tell everybody and helping team spirit –> and thus business.

Ok I get it – but what can I do about these employee schedules?

Fist thing you can do is to involve people in the staff scheduling proces. You can either do this on the staff meetings but as this article suggests – it might not be cost effective since you can spend the valuable time talking about more business productive things than a boring work schedule. You can also collect preferences and requests by notes or email – it takes a while to interpret but in the end it will provide a better work schedule that the employees will appreciate. There are also a lot of online applications facilitating and helping out with this proces.

Second thing you can do is to make it absolutely clear who has which shift. Do this by sending out the work schedule by email, snail mail or as a hand out. Make sure that schedules are easy to read and comprehend leaving no doubt about who is working when. Again – this can be done automatically if you are a little internet-savvy.

Third, you can allow and encourage people to trade shifts when things pop up and they are suddenly unhappy with their shifts. Of course you’ll have to make it clear that when a person’s name is on a shift – then it is that person’s own responsibility to find a replacement and not yours. Again you’d have to make that really easy for your employees to keep things from going wrong. Some sort of system to handle this proces can also be a big advantage for you here.

Can you briefly describe your business?

Sure, we’re in the cafe business. We run a small Tea Salon were we sell organic tea as well as home baked cakes and cookies. We also have an online shop were sell organic tea and accessories (Tea Pots, Tea Bags etc.)

How does BusyBeeManager help you in your job? (i.e. how did you do Employee Scheduling before?)

BusyBeeManager is no doubt a great help. It’s not like employee scheduling is a really big thing for us – we are busy doing the real business – baking cakes, making tea, serving customers – hence employee scheduling shouldn’t take up much time – thanks to BusyBeeManager – it doesn’t. It is really simple now just choosing a template and then hitting that auto assign button – then after a few adjustments the shift schedule is in the inbox of the employees.

We used to have employees email their “minus days” and then on the background of this and our needs for staffing we’d put together the work schedules. Since most of our employees only work part time, they used to write really long emails on when, why and how they could and couldn’t work. It was quite a big thing to figure out how to put the work schedule together without compromising either our business or the expectations of the employees. We had this monster of a spreadsheet that we used to keep track of it – I’m so happy those days are gone now.

What is your favorite feature of BusyBeeManager?

I’m not sure – either it’s the autoassign in combination with the weekly shift templates – or else it is the ability for employees to login and submit their availability – we haven’t used that last feature for very long so I’m not quite sure – it shows great potential however. Time will tell I guess.

How much time approximately does BusyBeeManager save you monthly?

That’s an easy question – because we used to pay someone by the hours to do the schedules – it took around 8 full hours that we had to pay for every month – and that was only for doing the schedules – then there is all the time we had to answer people because they couldn’t remember their shifts etc. That’s also in the past now. Employees can login themselves and print their schedules.

How is your impression of Value for Money in BusyBeeManager?

I’d have to say that it is immense. We save around $200 every month in salary costs alone just by using BusyBeeManager as our shift scheduling tool. I don’t mind paying the $15 a month – I guess paying will also make it easier to fund the development of new features for you guys ;)

What do you think about the template and the auto assign features?

Great! I always had the feeling when I was fiddling with Excel that there must be an easier way – now I see that there is.

What could we do better?

One of the things that we miss in the application is the detailed availability – some of our employees think that it is a shame they can only select full days as either available or unavailable. I would be nice if it was possible to submit i.e. Football from 6-8 PM every wednesday- that would mean improved flexibility for the employees. We have sort of found a way to work around it though so it is not a big issue – we solved it by using the roles feature in a creative way. We created a Full Time employee role and a Part Time employee role. The Full Time role normally covers shifts in the daytime whereas Part Time covers shifts in the evening and night time. Since employees can have multiple roles – it is actually okay for us – but the employees still ask for it.

Another feature that would be nice to have is shift trading – employees generally have the opportunity to trade the shifts between themselves. It would be cool if that was supported online.

Proper use of the staff meetings

So what do you use the staff meetings for in your business / restaurant / cafe / shop?

Why use staff meetings for employee scheduling?

We talked to a few of the BusyBeeManager clients and it seems that there are different approaches to this – a few of them are:

  • Communications – keeping staff up to date
  • New menu / new products
  • Socializing – put a face on everyone
  • Shift scheduling

Communication is important – if you don’t communicate how you want things to be done, it can easily result in a lack of direction and can undermine the whole concept of your business! With a lack of focus, and no real priorities, you show a general lack of interest, and the staff will likely do the same. A staff will work only to the standards you set. To set these standards, there needs to be communication on a regular basis – that’s probably one of the best uses for the staff meeting.

Communications is also about new products, services and offerings. Especially if you are in the hospitality industry and serve people food and beverages – it is important that every employee has first hand knowledge about all the products – food or non food. There is also the small detail, that free food tend to make everybody show up on these meetings – making it easier for you as a manager to get your message through.

Having employees meet other employees is especially important if you hire often and it would otherwise take a long time before everyone would meet – either on duty or on the same shift. If your employees can have a chat and get to know each other in a social environment under your control – you can use this to inspire them with team spirit – ultimately this will end up in your customers having a better service because the people working at your place will seem (and be) happier, smile more, handle mistakes better and in general take better care of your guests.

So it seems that there is only shift scheduling left – we see that some of our customers at least used to do the shift scheduling at the staff meetings – why isn’t it so anymore?

One reason could be, that business owners can now build their employee schedules automatically using our employee schedule software. That way they don’t have to spend valuable time on the meetings discussing who can work when and how. This talk is simply not productive for the business. Administration that can be handled automatically MUST be handled automatically in order to run a successful business. Some even used to pay employees to come to the staff meetings (which I think they should) and then spent most of the time doing the employee scheduling puzzle…

So what’s the catch? Use the staff meetings for discussing things that are important to your business – How do we service customers? How are the new products like? Who else is on the employee roster? Don’t spend waste everybodys time doing boring administrative shift scheduling on the meetings when it can be handled online in a few minutes from home…
